AI Marketing Quarterly Review Template
A comprehensive quarterly review template for CMOs and VP-level marketing leaders to assess AI adoption, ROI, and strategic progress across marketing operations. This template consolidates performance metrics, budget allocation, team capability gains, and forward-looking recommendations into a single executive-ready document that leadership can review and act on in under 10 minutes.
How to Use This Template
- 1.**Step 1: Gather Your Data (2-3 Days Before Review)**
- 2.Before you start writing, collect all relevant data from your marketing stack, analytics platforms, and project management tools. Pull quarterly performance metrics for AI-driven campaigns, actual spend vs. budget from finance, headcount changes, and any revenue attribution data from your CRM or analytics platform. Create a simple spreadsheet with all metrics from the previous quarter so you can calculate quarter-over-quarter changes. This ensures your numbers are accurate and you're not relying on memory during the review.
- 3.**Step 2: Complete the Executive Summary First**
- 4.Start by writing the 3-4 sentence executive summary after you've reviewed all your data. This section should tell a story: What was our biggest AI win this quarter? What's the headline number? What's our one forward-looking priority? Write this last even though it appears first—it forces you to synthesize the entire quarter into a clear narrative that leadership can understand in 30 seconds. Avoid jargon and focus on business impact, not technical details.
- 5.**Step 3: Fill in the Performance Metrics Tables**
- 6.Populate the three main tables (Active AI Projects, Performance Metrics & Results, and Budget Breakdown) with your actual data. For the Performance Metrics table, calculate the quarter-over-quarter change percentage and mark each metric as on-track (✓) or off-track (✗) based on your targets. If a metric is off-track, you'll explain why in the Learnings section. Be honest about underperformance—leadership expects some initiatives to miss targets, and your credibility depends on transparent reporting.
- 7.**Step 4: Quantify Your Wins and Learnings**
- 8.For each of your top 3 wins, write 2-3 sentences that include specific numbers: revenue influenced, efficiency gains, time saved, or adoption rates. For example, instead of "We improved email performance," write "Our AI personalization engine increased email open rates from 22% to 26%, driving $340K in incremental pipeline." For learnings, follow the Challenge-Root Cause-Action-Result format so leadership understands both what went wrong and what you did about it. This demonstrates accountability and continuous improvement.
- 9.**Step 5: Build Your Q[Next Quarter] Roadmap with Clear Business Cases**
- 10.For each priority in the next quarter, define the objective, success metric, timeline, budget, and owner. Make sure each priority connects to a business outcome (revenue, efficiency, customer experience) rather than being a technical initiative. If you're requesting new budget or headcount, include a brief business case explaining why it matters and what return you expect. Leadership will use this section to decide what to fund, so be specific about resource needs and realistic about timelines.
- 11.**Step 6: Review, Validate, and Customize for Your Audience**
- 12.Before sending, review the entire document for consistency—make sure your Q[This Quarter] metrics align with your wins, and your Q[Next Quarter] priorities address any gaps or risks you identified. Remove or customize any sections that don't apply to your organization (for example, if you don't have a dedicated AI team, simplify the headcount section). Have a peer review the numbers and narrative to catch any errors. Finally, adjust the tone and detail level based on your leadership audience—if your CEO is highly technical, keep more detail; if they focus on business outcomes, emphasize ROI and strategic impact.
