How to Use This Template
- 1.## Step 1: Audit Your Workflows & Pick One High-Friction Lever
- 2.**Start by mapping the workflow you'll target.** Don't try to automate everything—pick one workflow where time is visibly leaking and revenue is at stake. Use the Workflow Audit table to list every step, owner, time spent, and bottleneck. Be honest about where approvals pile up, where handoffs break, or where rework happens. This audit forces you to see operational debt clearly. Once you've mapped it, calculate the total cycle time and cost. This becomes your baseline for ROI. **The goal:** One clear, measurable workflow that affects a team of 4–10 people and takes 5+ hours per cycle.
- 3.## Step 2: Design the AI Intervention (Not Just a Tool)
- 4.**Don't start with "Which AI tool should we buy?"—start with "How does AI rewire this workflow?"** In Part 2, describe exactly how the AI fits into each step. Will it generate drafts? Route approvals? Flag risks? Be specific about inputs, outputs, and the human decision points that remain. Include the tools and stack (e.g., GPT-4 + Zapier + custom guardrails), but frame them as enablers, not the solution. **The key:** Show how AI removes a bottleneck, not just adds speed. Connect the output to a business outcome (e.g., "faster drafts → faster campaigns → more pipeline opportunities").

- 6.**Governance doesn't mean bureaucracy—it means clear rules that prevent risk without killing speed.** In Part 3, write down your data policies (no PII in prompts), brand rules (voice checklist before review), and compliance gates (legal sign-off for claims). Assign one DRI for day-to-day management and one escalation path for brand/compliance decisions. Publish an approved tools list to prevent shadow AI. **This step prevents quiet AI sprawl and keeps legal/compliance aligned.** Don't wait for a compliance review to slow you down—get sign-off upfront, then move fast within guardrails.

Each milestone should be measurable (e.g., "20 AI-assisted drafts completed" or "0 compliance issues").

- 10.**"Faster" doesn't convince a CFO—revenue does.** In Part 5, measure baseline metrics (cycle time, approval loops, assets per FTE) and target metrics after 90 days. Calculate the financial ROI: cost of tools + setup time vs. value created (time saved + productivity gains + additional campaigns). **Connect time savings to business impact:** If you save 12 hours/week, that's 2 additional campaigns per quarter. If each campaign generates $X in pipeline, you've created $Y in value. Show payback period and annualized impact. This is what gets budget approved and expansion greenlit.

- 12.**Don't treat this as a one-off pilot.** In Part 6, identify 2–3 workflows to tackle next, ranked by impact and team overlap. Show how the playbook compounds: same team, proven governance, reusable prompts. Sketch out system-level wins (e.g., "AI-assisted approval routing across all teams" or "reusable prompt library"). **The shift from tool-first to system-last:** Once you've proven ROI in one workflow, the next one is faster and cheaper. This is how you move from pilots to platform.
